  • points where identification or traceability matters.

3. Verify the exact model and claim

Certificates, test reports, and product documents are only useful when their scope matches the decision being made.

  • whether the document is an original, a summary, or a supplier-created statement.

4. Examine quality and document control

Ask how the supplier will translate the requirement into repeatable production.

  • calibrated equipment required for inspection;
  • control of nonconforming material;
  • change approval and deviation handling;
  • inspection and test records retained;
  • packaging and labeling revision control.

Watch how the supplier handles changes during sampling. A team that documents revisions, open points, and approvals is easier to coordinate than one that relies on informal messages.

Evidence to review: a sample inspection record, an example control plan, revision history, nonconformance workflow, and the proposed pre-shipment record.

5. Put every quotation on the same basis

Before comparing totals, normalize the commercial scope.

Confirm:

  • exact product and revision;
  • included accessories and components;
  • material and construction assumptions;
  • packaging quantity and specification;
  • MOQ and quantity breaks;
  • sample, tooling, and development costs;
  • testing and documentation included;
  • payment terms and quotation validity;

If one price is substantially lower, first look for a difference in scope. A missing component, alternative material, excluded test, or different delivery basis can create a false saving.

6. Evaluate communication through the work

Communication quality is visible before an order is placed.

Look for whether the supplier:

  • keeps technical and commercial answers consistent;
  • records actions and closes them.

Fast replies are useful only when the content is reliable. A structured answer that identifies an uncertainty is often more valuable than an immediate promise.

A compact comparison record

Use the same six fields for every shortlisted supplier:

  1. Capability fit — relevant product, process, and material experience.
  2. Production route — internal steps, dependencies, capacity, and timing.
  3. Evidence fit — documents connected to the right entity, model, and claim.
  4. Control discipline — specifications, inspection, changes, and records.
  5. Commercial basis — comparable scope, assumptions, and delivery terms.
  6. Open risk — what remains unverified and why it matters.

For each field, record:

  • current assessment;
  • evidence received;
  • missing evidence;
  • next verification action;
  • owner and target date.

This creates a decision record without pretending that a single score can replace judgment.

Warning signs that need follow-up

One issue may have an explanation. Repeated patterns deserve attention:

  • important answers change without a reason;
  • the quotation does not match the requested revision;
  • deviations are hidden;
  • reports cannot be connected to the product or entity;
  • unusually low pricing depends on unclear assumptions;
  • sample construction cannot be explained;
  • the supplier resists documenting changes;
  • timing is promised without discussing materials or capacity;

End with the next decision

A supplier evaluation should conclude with one of four outcomes:

  • proceed to a defined sample;
  • request specific missing evidence;
  • hold while a critical assumption is verified;
  • stop because the requirement and capability do not align.

State why the supplier is moving forward, which assumptions remain, and what would cause the decision to be reconsidered.
